Culture isn't a vibe. It's the by-product of the people systems running underneath your business. Over 12 weeks, we build them — one at a time, custom to you.
You've probably tried the values workshop. Maybe you did an offsite, put the words on the wall, and felt good about it for three weeks. Then someone got hired who shouldn't have been. A performance conversation got avoided. A great performer left, and you found out why in the exit conversation.
Culture isn't something you talk your way into. It's the by-product of the people systems running underneath your business — how you hire, how you set expectations, how you measure, how you give feedback, how you recognise, and how you correct.
If those systems are undefined, inconsistent, or living only in your head, your culture is whatever accidentally emerges. If they're clear and consistently applied, culture becomes something you build on purpose. That's what these 12 weeks do.
Most owners expect things they've never made explicit, then get frustrated when they don't happen. Or they set expectations once and never look at them again. Every system we build follows the same discipline: define what good looks like, make it measurable, and build a rhythm for inspecting it. Not to micromanage — to make it possible for your people to actually succeed.
Every system we build serves one or more of these. They're how we'll measure whether your culture is actually moving — not by how it feels, but by what's changed.
Everyone knows where the business is going, what they own, and what good looks like in their role.
Removes guesswork, duplicated effort and blame-shifting
Information, feedback and recognition flow on a rhythm people can rely on — not only when something's gone wrong.
Removes surprises, rumour and the grapevine filling the gaps
How you hire, lead, measure and correct doesn't change depending on the day, the pressure, or the person in front of you.
Removes perceptions of favouritism and unfair treatment
The right people are in the right seats, they know the standard, and they're visibly growing toward it.
Removes the hidden cost of carrying under-performance
People feel genuinely invested in — and properly protected by how the business operates.
Removes quiet disengagement and avoidable turnover
60–90 minutes weekly, one-on-one. Every session builds a real system for your business — not a generic template. Your Culture Playbook builds cumulatively, so by week 12 you own the complete set.
Five parts, building on each other in order — from clarity on what you're building, through to a culture that stands up legally.
Why does this business exist, and where is it actually going? We cut through the jargon and land on plain language your team will remember and repeat. Without this, every other system is optimising toward nothing in particular.
Values on a wall change nothing. We translate yours into observable behaviours — specific things people do, and don't do. This becomes the backbone of your interview questions, your appraisals, your recognition and your hard conversations. It's the most load-bearing week in the program.
We map your current structure against the ideal one. Where are the overlaps, the gaps, the bottlenecks — and the things that only happen because you personally chase them? Then we define reporting lines so every person knows who they go to and who they answer to.
Here's where "measure what you expect" becomes real. For every seat in your business we define the outcomes that role owns, the standards it's held to, and how success is measured. Not a duty list — a scorecard. Everything in Parts Two, Three and Four hangs off this week.
Most job ads attract volume, not fit. We write ads that describe the real role, the real standards and the real culture — deliberately repelling the wrong applicants so you spend your time on the right ones. We'll also map where your best people have actually come from.
An unstructured interview tells you who's charming. A structured one tells you who can do the job and will strengthen your culture. We build values-based interview questions, a scoring system, and a process that produces the same quality of decision regardless of who's in the room or how urgently you need someone.
Your culture is taught in the first fortnight, whether you plan it or not. New starters either learn how things are meant to work — or they learn from whoever sits closest to them. We build a structured onboarding that transmits your values, sets expectations against the role scorecard, and includes proper check-in points before problems set like concrete.
Culture erodes in the silence. We design your meeting and communication cadence — what happens daily, weekly, monthly and quarterly, who's in it, and what it's actually for. The goal is that nobody is ever guessing what's going on, or waiting on information they need to do their job.
Recognition is a system, not a personality trait. We define what gets recognised — behaviours tied to your values, not just results — how often, in what form, and by whom. Then we build the storytelling habit: using real moments from your business to teach the team who you are. What you celebrate publicly is what you'll get more of.
The system that makes everything else work. We build a lightweight one-on-one framework and feedback approach you'll actually sustain — regular, short, and focused on the role scorecard from Week 4. When feedback is routine, hard conversations stop being events. Most cultural problems in a business are simply avoided conversations that compounded.
Most appraisals are a backward-looking form nobody enjoys. Yours will assess both halves of performance: what the person delivered (the role scorecard) and how they delivered it (the values behaviours from Week 2). That second half is what turns an appraisal from an admin exercise into a culture-building tool — it's how you formally reward the people living your values, and formally address the high performer who's damaging the team.
Everything we've built has to stand up legally. We run through the employment relations exposure that catches business owners out most — award and Fair Work fundamentals, documentation habits, the correct process for managing under-performance, and the paper trail that protects both your people and your business. Drawn from 15+ years leading HR for major Australian employers, including a national franchise network of 900+ stores.
This works because you do the work with me — not because I hand you a folder. Before you commit, here's what's required.
Same slot each week. The businesses that get the most out of this treat it like a client meeting, not an optional catch-up.
Bring the hire you're unsure about, the person you've been avoiding, the role nobody owns. We build the systems around your actual situation.
Most weeks involve some drafting, data-gathering or a conversation with your team so the next session starts with something real.
Including where the problem is how the business has been led. That's usually where the fastest gains are.
Not notes. Not theory. A complete, documented people operating system for your business.
A business where culture is something you built on purpose — not something that happened to you.
